Lean operations consulting: visible improvement, measurable results
ChinaWin's lean management consulting centres on lean operations, working on business metrics and PQCDSM management metrics: target-based performance management, organisation and talent development, cross-functional coordination, and practical lean tools. Consultants work on site and develop your managers at the same time — no report and exit, and results that show up in the numbers.

Five principles × how we deliver
Twenty years focused on performance consulting since 2006. A consulting team of nearly one hundred people, most from industry, serving clients across 33 provinces and municipalities.
The five ChinaWin principles
| Results | Everything is oriented to results and performance; every engagement must be measurable |
| Individuality | Every client is distinct; we tailor the engagement rather than apply a template |
| Durability | Not just quick wins — we build mechanisms that last |
| Science | Systematic methods and tools, validated for each client's situation |
| Partnership | We treat clients as partners sharing the same fate |
Delivery models
| Project-based | A consulting team moves in for a focused period |
| Advisory | A team of two to three consultants coaches on site periodically |
| Four-wheel drive | System consultants working alongside implementation consultants |
| Three-in-hand | Lead consultant, implementation consultant and support consultant |
| Tailored 1-to-1 | Diagnose and set a baseline, agree plan and KPIs, then sign a performance commitment if required |
Four steps: from diagnosis to self-sustaining operation
Consultants spend one to two weeks in the plant, map the current value stream, and establish baseline data and an improvement opportunity list.
Agree improvement targets, KPIs and the pilot line; design a staged roadmap and organisational support, with performance commitments if required.
Work advances in weekly or monthly improvement cycles with consultants coaching on site, training managers and change agents alongside.
Standards, visual management and the three-tier improvement mechanism take root. We verify, hand over, and the plant runs it independently.
Selected clients and project evidence
Our clients span pharma and food, chemicals, machinery, packaging and printing, and electronics. Case details are de-identified by industry.
A leading domestic PCB manufacturer at RMB 2 billion scale that still relied on experience-driven selling. We built a systematic sales management framework, introduced CRM and incentive design, and brought a 150-strong sales team into managed operation.
An integrated master production planning system with sales-purchasing-production coordination reduced inventory and tied-up capital while closing the loop between planning and execution.
What manufacturers ask us
How is lean operations consulting different from traditional management consulting?
Traditional consulting often delivers a diagnostic report. Lean operations consulting is on-site: consultants work in the plant, drive improvement at the point of work, and develop your managers as they go. We use project-based or advisory delivery so that 6S, team improvement and TPM actually take root — and so the client keeps an improvement system of its own.
How soon do results typically appear?
Quick-win improvements such as shop-floor 6S, SMED changeover and rapid loss reduction are usually visible in one to three months. System-level programmes such as lean operations systems or TPM typically run on a six to twelve month cycle. Performance-based engagements are settled against audited financials each accounting period.
Is lean suitable for high-mix, low-volume production?
Yes — that is exactly where lean pays off. SMED changeover, cellular layout, pull scheduling and cross-functional value-stream improvement raise flexibility and shorten lead time without adding inventory.
Why does ChinaWin commit to performance-based contracts?
It follows from our principles of results and partnership. We assess on site first, agree the baseline and KPIs together, then tailor the plan and sign a performance commitment measured against financial data.
